Code May Be Distributed, But Power Rarely Is

Let’s get one thing out of the way before we dive into the deep end. The word decentralized has officially been beaten to death by tech marketers. If you’ve spent five minutes in Web3, open-source software, or artificial intelligence circles over the last few years, you know the drill. Sprinkle a little peer-to-peer, a dash of trustless ledger, and a side of community-owned on your pitch deck, and suddenly your venture looks less like a company seeking high profit margins and more like a heroic crusade for human liberation.

It is a fantastic narrative, but it also happens to be a dangerous illusion. Somewhere along the line, the tech world fell for a massive logical fallacy. The assumption that because a piece of software runs on a distributed network of thousands of nodes, the human power behind it must be fair, democratic, and inherently good. In reality, how a piece of code is wired has almost nothing to do with who actually pulls the levers, controls the money, or makes the decisions when shit hits the fan.

Distributed Nodes, Centralized Bosses

To understand why this tech stack sleight-of-hand works so well, we have to split technical architecture from political control. Modern distributed networks (from major blockchains like Ethereum to federated social protocols like ActivityPub) are undeniably brilliant feats of engineering. They allow computer systems to agree on state across global boundaries without needing a single AWS server to act as the master control unit. On paper, it sounds like absolute freedom.

However, having ten thousand computers validate transactions doesn’t mean those ten thousand computer operators have a say in where the project is headed. In fact, if you follow the paper trail on governance and funding, you’ll find that a startling number of decentralized projects are run like tight-knit oligarchies. Power is routinely locked up inside early-stage venture capital firms, foundation boardrooms, and small teams of core developers who hold veto rights over the entire system.

Consider how token-based governance usually plays out in practice. A protocol launches a decentralized autonomous organization (DAO) and promises that the community will vote on all future proposals. But when voting weight is directly tied to token ownership, democracy morphs into standard corporate plutocracy. Academic research analyzing on-chain DAO governance reveals a striking pattern. Across thousands of DAOs, the top 10% of voters consistently control over 76% of the realized voting power. The physical nodes might be scattered across every continent, but the ultimate authority sits comfortably in a handful of penthouses and corporate offices.

Hiding Greed Behind the Blockchain

There is a distinct tactical advantage to wearing the decentralized label. It allows founders to evade traditional corporate accountability while keeping traditional corporate rewards. When a centralized company misleads users or mismanages funds, consumers and regulators know exactly who to hold responsible. But when a decentralized protocol collapses or pulls the rug on its user base, the creators often pull out a classic line. “Hey, don’t look at us, the network belongs to the community.”

This dynamic creates a perfect shield for traditional corporate greed. Insiders allocate massive chunks of token supplies to themselves during pre-mining or early private sales, pump the narrative of an unstoppable public utility, and then dump their holdings on retail participants who genuinely believed they were funding a public good.

Even in the world of open-source and federated networks, structural centralization sneaks in through infrastructure dependence. A project might claim to be completely decentralized, but if 80% of its user traffic relies on a single proprietary interface, or if its validator nodes are heavily reliant on centralized cloud hosting like Amazon Web Services Web3 infrastructure, the decentralization is purely ceremonial. Pull the plug on two key cloud hosting agreements or block a primary frontend website, and the “unstoppable network” suddenly goes dark for the vast majority of its human users.

Radical Transparency as the Real Gold Standard

If technical decentralization is a lousy proxy for fairness, what should we actually look for? The answer isn’t complicated, but it requires shifting our focus from architecture to accountability. We need to stop asking “Is it decentralized?” and start asking “Is it transparent, open, and verifiable?”

Radical transparency is the real line in the sand. A project that operates with open-source code, live on-chain treasury tracking, public operational logs, and clearly defined administrative boundaries is infinitely safer for users than a black-box system wrapped in decentralized jargon. True openness means that anyone can audit where every dollar or token in the treasury goes, verify who holds voting power, and check whether administrative access keys are protected by multi-signature vaults with enforced time-locks.

It also means demanding clear, verifiable proof of voting distributions. If a team claims their protocol is governed by a community, they should be eager to showcase metrics like the Nakamoto Coefficient. A framework created to measure the minimum number of independent entities required to compromise or control a network subsystem. If three venture funds and two co-founders can unilaterally override a community vote, no amount of distributed node maps will make that project democratic.

Moving Beyond Marketing Hype

We don’t need to abandon the promise of distributed technology, but we do need to grow up about how we evaluate it. Distributed architecture is a useful technical tool for resilience, redundancy, and censorship resistance, nothing more, nothing less. It is a description of hardware topology, not an ethical guarantee.

When evaluating any project in Web3, AI, or open-source tech, the ultimate goal should be holding human beings accountable. Code doesn’t govern itself, software doesn’t manage treasuries on its own, and protocols don’t write their own upgrade paths. Behind every smart contract and distributed ledger is a team of humans making strategic choices about who gets power and who gets left out.

Instead of swallowing glossy marketing claims about the magic of the blockchain, we ought to insist on measurable, real-world openness. Support the teams that publish their audit reports, expose their financial flows to public scrutiny, and design governance systems that prevent wealth from automatically buying power. Until a project shows you its receipts, assume that decentralized is just a high-tech label on a very old-fashioned box.
